1、产权式酒店定位(操作)分析报告一、*市酒店、宾馆现状分析(一)我们调查的酒店主要有#宾馆、#大酒店、$大酒店、*大饭店、%大酒店、11宾馆、33宾馆、22大酒店、44大酒店(在建)。(二)主要分布状况:*路三家,*路四家,*两家。(三)各酒店详细情况(见附表):(四)上各酒店调查情况分析: 入住率高的酒店的主力客源均为企业客户、商人(商务人士)、机关人员三大块,其中*、*因其地理位置的优势,外地来株出差人员的入住也占了相当大的比例。入住率比较高的酒店主要有%大酒店、*酒店和33宾馆,平日的入住率都在65%以上,节假日则都超过了80%,尤其是*大酒店,平日都在80%以上。除了上星级的服务外,这几

2、家酒店在硬件设施、配套服务务上均有自己的特色。也与上述主要客源的销售习惯、消费水平息息相关。 *?*?*8888*等三级酒店的入住率情况良好,三星级酒店在*市有着相当大的市场。(五)*市在售产权酒店分析1.保利大楼:去年7月份开盘,以投资客为目标客户,销售情况好:与*酒店合作;采取带租约销售和自用自由选择的模式委托出租,以2年多就能收回首期成本,7年多就能收回全部投资为重点,吸引目标客户,同时以有专业的酒店进行管理满足自用需求,扩大目标客户。投资总额低( 42仅8万多一套),首期仅需支付2.5万元,并且,将精装修与购房利润分开计算,淡化投资总额概念。2.*大酒店:位于*对面的一个烂尾楼,去年进

3、行改造,采取产权买断方式招商,一直不成功。已卖出的面积不到总面积的1/10,现已停滞。与任何失败商业项目一样,其失败的核心原因是客户对此项目的经营前景信心不足:、洽谈的酒店管理公司迟迟没有进场,投资回报率没有保障;、本身就是多年的烂尾楼,形象已经大打折扣;、因其是*市第一家产权式酒店,市场不成熟,加上推广不力,没有做到“对症下药”,因而在目标客户中影响力不够。二、目标客户分析(一).销售目标客户:1.(与超市目标客户一致)本市区的工薪阶层、公务员等有富余资金,想投资获得收益,但是又没时间经营或者无经营经验者。(即与*的养老铺、供学铺省心投资概念相同)2.中小企业、公司(二).酒店客源:企业客户

4、、商人(商务人士)、机关人员、外地来株出差人员三、成本分析及定价依据1.面积计算:大厅面积200平方米 塔楼面积800平方米一层,共20000平方米 2.建议销售均价在3100元/。定价依据:采取反推法定价,根据周边市场情况,按照三星级标准预计房价和开房率,算出平均一间客房的年毛收入计算公式为:一间客房的年毛收入=房价开房率每年天数(365),管理公司毛收益和业主回报按照7:3分摊(参照产权式酒店行业规律得出的结论)计算公式为:管理公司毛收益=一间客房的年收益0.7,业主回报金额=一间客房的年收益0.3,业主回报部分按照投资总额的8%的回报率,推算出销售价格计算公式为:单位销售价格=每年可回报

5、业主金额(0.0840)。例如:假设房间折后价为180元/天,住房率为60%;则平均每一间40的客房年收入为1800.6365=39420元;按照7:3分摊,酒店管理公司毛收益为:394200.7=27594元,可回报给业主的金额为394200.3=11826元;按照投资总额固定回报率8%计算,则该客房的销售总额为:118260.08=147825元单位销售价格为:14782540=3696元。根据项目周边情况和*市酒店房价现状,本分析报告分别以建筑面积40和50做两种分析。具体见下页的 酒店经营状况与定价分析推算表酒店经营状况与定价分析推算表(一)建筑面积收 益收益分摊可销售价格计算方式(经

8、位在180元/天,已属于震撼价。因此,保守状态(160元/天)本表不再分析。上述六种状态的平均单位销售价格为:3333元/;按160元/天、开房率60%计算,则单位销售价格为:3285元/;按180元/天,开房率52%计算,则销售单价为:3200元/。根据周边市场价格以及本项目实际情况,保守估计销售均价可定位在3100元/,即28403340元/之间(6层起价2840元/,每高一层加20元/,包括装修费用)。我们选择参照160元/天、开房率60%、售价3100元/、回报金额10540元/年(即回报率为8.5%)为基准计算(以下所有的计算亦同)。这样对目标客户有相当大的吸引力(具体分析见销售方式

9、中的投资收益例表)。3.成本与收益分析: 1).面积:每层800,630层共计20000 2).成本预计:建安成本:1500元/;精 装 修:300元/;广告推广成本:50元/(总计500万元10万);管理成本:100元/;税 收:155元/(销售单价5%,即31005%=155);不可预见费用:100元/; 以上共计为:2205元/。3).预计利润为:(销售单价成本单价)总建筑面积(31002205)20000=17900000元四、酒店定位分析1.根据*市的酒店业现状和项目周边情况(服装行业商务人士集中),建议定位为三星级。2.主力户型:40平方米的占90%,既符合国家规定标准(旅游涉外饭

10、店星级的划分与评定规定四星级以上客房最小面积为20平方米),又有利于产品的销售 (投资总额低)。套间60平方米,占10%。3. 通道宽度在2.1米左右。4. 精装修后出售(将装修成本计算在销售价格,预计为300元/平方米)。5.大厅设在市场一楼,面积200平方米左右,停车场负一楼,饮食在群楼五楼与市场共用,建议在塔楼6楼、7楼设立相应文娱、体育配套。五、销售方式(经营模式分析)(结合本项目模拟分析)目前产权式酒店的经营模式主要有:1.省心回报型(类似于超市的“整租零售”):业主将所购客房与酒店管理公司签订委托经营协议,将所购客房20年以上经营权全权委托酒店管理公司,由酒店管理公司按客房总价的8

11、.5%的固定金额每年支付业主投资回报。经营过程中发生的各项成本、物业费、税费均由酒店管理公司承担。业主每年可获得酒店管理公司赠送的一定数额(设定在投资总额的4%左右)的住房卡。住房卡消费完后,享受贵宾卡待遇。例:本项目的操作方式:(见投资收益例表)投资收益例表面 积楼 层单价总房价年收入实际收入固定回报率实际回报率固定回报住房卡40203100124000105404960155008.5%12.5%12296011840010064473614800注:因银行按揭利率未定,分析表未计算按揭贷款模式。2.利润共享型:获得年度客房利润分红。业主可以随时使用自己的客房,酒店公司仅是在得到业主确认的

12、期限内出租该客房,并且在该期限内,业主将获得所购客房套型全部待租客房的平均收益。即:业主所购房当日收益=该套型全部客房的当日收益该套型当日全部待租客房数业主客房全年收益=业主所购客房每日收益之总和业主将获得的利润分红为业主所购房全年收益的30%。经营过程中发生的各项成本、税费均由酒店经营公司承担。业主可以随时使用自己的客房,但必须承担管理等相应的基本费用 元/天,其中包含易耗品等 元/日.套(分户型、面积收取)。3.完全自用型 目标客户:企业(中、小型为主) 酒店将按其它客房一样提供各类星级服务,另行签订物业管理协议。 业主须按月交纳物业管理费。物来管理费按 5元/月计收(水、电耗费按量计收)

13、。六、销售推出的时机分析:纯产权式酒店在*市的操作应该说还不是很成熟,造势相对有难度,因此,在推广策略上我们应该有所讲究,尽量在群楼销售时就应用口碑宣传,扩大影响力。加上本项目的超市业态在目标客户、操作手法上都与产权式酒店基本相同,相对而言,产权式酒店的吸引力没有超市大。因此,产权式酒店的应避免与超市同期推出。七、结论 (一)酒店定位为三星级,符合市场现状,有良好的经营前景。 (二)对于产权式酒店销售的目标客户而言,有稳定、可观投资回报率是他们关心的核心因素,也就是产权式酒店应该更注重后续经营管理。因而,建议从以下几个方面增强产权式酒店的销售力和经营力:1、建议聘请客源网络庞大、经营业绩卓著的

14、专业酒店管理公司进行经营管理,以保障酒店运营期间的丰富客源和丰厚回报。而且,此项工作介入得越早越好。2、建议与一信托投资公司合作,为收益做担保。3、建议加盟专业度假交换系统,建立连锁贵宾卡共享系统(天津泰达度假交换公司)。4.建议产权式酒店的销售在群楼销售之后、超市销售之前以及上述3项完成后推出。5、因利润分享型操作比较复杂,难以形成对目标客户的吸引力,建议本项目采取省心汇报型和完全自用型两种相结合的模式操作。.6、建议投资回报率定为: 8.5%(通用标准)。同时每年赠送投资总额4%左右数额的住房卡给业主,住房卡消费完后,享受贵宾卡待遇。有利于酒店人气的旺盛客源的扩大。 Editors not

19、 (lack of) air up there Watch man jump from 96,000 feet Tuesday, I sat at work glued to the live stream of the Red Bull Stratos Mission. I watched the balloons positioned at different altitudes in the sky to test the winds, knowing that if they would just line up in a vertical straight line we would

20、 be go for launch.I feel this mission was created for me because I am also a journalist and a photographer, but above all I live for taking a leap of faith - the feeling of pushing the envelope into uncharted territory.The guy who is going to do this, Felix Baumgartner, must have that same feeling,

21、at a level I will never reach. However, it did not stop me from feeling his pain when a gust of swirling wind kicked up and twisted the partially filled balloon that would take him to the upper end of our atmosphere. As soon as the 40-acre balloon, with skin no thicker than a dry cleaning bag, scrap

22、ed the ground I knew it was over.How claustrophobia almost grounded supersonic skydiverWith each twist, you could see the wrinkles of disappointment on the face of the current record holder and capcom (capsule communications), Col. Joe Kittinger. He hung his head low in mission control as he told Ba

23、umgartner the disappointing news: Mission aborted.The supersonic descent could happen as early as Sunday.The weather plays an important role in this mission. Starting at the ground, conditions have to be very calm - winds less than 2 mph, with no precipitation or humidity and limited cloud cover. Th

24、e balloon, with capsule attached, will move through the lower level of the atmosphere (the troposphere) where our day-to-day weather lives. It will climb higher than the tip of Mount Everest (5.5 miles/8.85 kilometers), drifting even higher than the cruising altitude of commercial airliners (5.6 mil

25、es/9.17 kilometers) and into the stratosphere. As he crosses the boundary layer (called the tropopause), he can expect a lot of turbulence.The balloon will slowly drift to the edge of space at 120,000 feet (22.7 miles/36.53 kilometers). Here, Fearless Felix will unclip. He will roll back the door.Th

26、en, I would assume, he will slowly step out onto something resembling an Olympic diving platform.Below, the Earth becomes the concrete bottom of a swimming pool that he wants to land on, but not too hard. Still, hell be traveling fast, so despite the distance, it will not be like diving into the dee

It will be like he is diving into the shallow end.Skydiver preps for the big jumpWhen he jumps, he is expected to reach the speed of sound - 690 mph (1,110 kph) - in less than 40 seconds. Like hitting the top of the water, he will begin to slow as he approaches the more dense air cl

28、oser to Earth. But this will not be enough to stop him completely.If he goes too fast or spins out of control, he has a stabilization parachute that can be deployed to slow him down. His team hopes its not needed. Instead, he plans to deploy his 270-square-foot (25-square-meter) main chute at an alt

29、itude of around 5,000 feet (1,524 meters).In order to deploy this chute successfully, he will have to slow to 172 mph (277 kph). He will have a reserve parachute that will open automatically if he loses consciousness at mach speeds.Even if everything goes as planned, it wont. Baumgartner still will

30、free fall at a speed that would cause you and me to pass out, and no parachute is guaranteed to work higher than 25,000 feet (7,620 meters).It might not be the moon, but Kittinger free fell from 102,800 feet in 1960 - at the dawn of an infamous space race that captured the hearts of many. Baumgartner will attempt to break that record, a feat that boggles the mind. This is one of those monumental moments I will always remember, because there is no way Id miss this.
